Origin Story

Started from
day zero.

In early 2024, Andre and Dr. Kebar Y made a decision that shaped everything Reimagine would become: before they would sell marketing strategies to any contractor, they would build a contractor from nothing and prove the strategies worked on their own books first. There was no acquisition. There was no franchise. There was no customer list. There was a truck, a phone number, and a business plan built directly on top of Dr. Kebar's doctoral research into small business failure — specifically, the operational and marketing patterns that predict whether a new business will survive its first two years.

The business was Rocket Garage Door Services, a full-service garage door repair and installation company based in Polk County, Florida. Polk County was chosen deliberately. Large enough to have real competition (every contractor vertical had 15 or more established players within a 30-minute drive), small enough that a disciplined newcomer could carve out territory without needing to outspend the regional giants.

The first 30 days were what every contractor founder experiences: answering calls personally, running jobs personally, writing quotes at the kitchen table, pricing spring kits by calling the supplier, and asking every single customer for a review by hand. The difference was that Andre and Dr. Kebar were also running each of those activities as a controlled experiment against the failure patterns her research had identified. If the thesis said inconsistent review response is a predictor of small business failure, Rocket responded to every single review within the hour. If the thesis said pricing improvisation is a predictor of failure, Rocket had a documented pricing matrix before the second job was scheduled. This was academic rigor applied to a garage door business, and it was the entire point.

What follows is the exact six-phase playbook they used to take Rocket from zero to category leader in Polk County in under 12 months. It is the same playbook Reimagine now sells to contractors in other verticals and metros, unchanged in structure but adapted to the specifics of each business.

The Playbook

Six phases,
compounding monthly.

Phase 1

Month 0 to 1

Foundation

Trade name, DBA, EIN, insurance, bonding, truck branding, phone number with dynamic call tracking, and the most basic possible website with structured data live on day one. No pretty photos yet because there were no completed jobs to photograph. The website had one real promise: same-day service in Polk County.

Phase 2

Month 1 to 2

Google Business Profile

Verified the Google Business Profile the same week service operations began. Populated service categories, service area polygons for every Polk County city, 10 anchor Q&A entries written in advance, and a photo upload schedule of at least 4 new photos per week. The first reviews trickled in from the first real customers. We responded to every single one within the hour.

Phase 3

Month 2 to 4

Local SEO

12 city pages published across Polk County. Each one unique, each one locally referenced, each one with FAQ schema and internal links to related city and service pages. NAP data published consistently across 34 directories. The foundation was now a compounding asset. Organic traffic, which started near zero, crossed the first 1,000 monthly visitors in month 4. (This is now our Local SEO service.)

Phase 4

Month 2 to 6

Paid acquisition

Google Ads launched with tight geo-targeting and single-keyword ad groups for emergency repair intent. Meta Lead Forms launched for planned spring service upgrades. Dedicated landing pages for each campaign. Call tracking on every campaign. Within 30 days, paid ads were producing more inbound calls than organic and referrals combined.

Phase 5

Month 3 onward

Review engine

Automated SMS review request after every completed job, email follow-up at 24 hours, gentle second SMS at 5 days. Custom response templates for 12 common scenarios. Google Q&A seeded with anchor questions homeowners actually ask about springs, cables, openers, and warranty. Review count crossed 50 in month 4, 100 in month 6, 150 by month 9. Average rating stayed at 4.9 throughout. (This is now our Reputation Management service.)

Phase 6

Month 5 onward

AI engine optimization

Published llms.txt and structured every page for AI citation. Added HowTo schema to service pages. Expanded FAQ schema on every city page. Within weeks, ChatGPT and Perplexity began citing Rocket by name for Polk County garage door queries. This is the same AI-native playbook we ship through our Content and SEO service today, and Rocket was the testing ground.

Year One Results

What actually
happened.

[PLACEHOLDER] Organic traffic grew from near zero at launch to over 4,200 monthly visitors by month 6. Month 9 was 6,800. Month 12 crossed 9,500. The growth curve continues to compound because the content foundation keeps aging into authority.

[PLACEHOLDER] Google Business Profile views went from triple digits per month to over 20,000 monthly views by month 6. GBP direct calls hit 38 per week at peak, with the highest single day being 11 calls from GBP alone.

[PLACEHOLDER] Review count crossed 150 by month 9 and 220 by month 12, with a 4.9 star average maintained throughout. Rocket currently has more reviews than 8 of the 10 garage door competitors in Polk County combined.

[PLACEHOLDER] Google Maps ranking for the primary keyword reached top 3 in 7 of 12 Polk County cities by month 6, and 11 of 12 by month 12. The one remaining city is now the monthly priority.

[PLACEHOLDER] Year 1 marketing ROI on combined Google Ads, Meta Ads, and content investment landed at approximately 11x. Every dollar spent on marketing returned 11 dollars in booked revenue from attribution-tracked leads.

[PLACEHOLDER] ChatGPT and Perplexity now cite Rocket by name for queries like 'best garage door repair Polk County Florida' and 'same day garage door service Lakeland'. This did not happen by accident. It happened because we were publishing AI-optimized content in 2025 while most agencies were still treating llms.txt like science fiction.

Playbooks You Can Steal

Five lessons
we paid to learn.

Week 1 GBP activation

Set up everything in the Google Business Profile before your first job, not after. Categories, service areas, anchor Q&A, FAQ schema on your website, all in place before the first phone rings. When your first review comes in, everything is ready to amplify it.

City page uniqueness rule

Never ship a city page that is a template with the city name swapped in. Every city page must have at least one unique local reference, one city-specific FAQ, and one photo or project tied to that city. Google helpful content update penalizes lazy templates harder every quarter.

Same-day review response

Responding to a positive review within the hour is worth more than responding within 24 hours. Google notices. Homeowners notice. The review response is free conversion content and the agencies that treat it as an afterthought are leaving money on the floor.

Single-keyword ad groups

For home services Google Ads, single-keyword ad groups outperform broader themes by a wide margin. Yes it is more setup. Yes it is more maintenance. Yes the quality scores are always better. We do it for every client now because we proved it works on Rocket.

llms.txt as a standard

llms.txt is not optional anymore. AI engines are becoming the primary discovery channel for high-intent contractor queries. If you are not in the llms.txt of your own site with clear service descriptions and FAQs, you are invisible to a growing share of your market.

Why This Matters For You

Every tactic Reimagine sells is tested on Rocket first.

When we propose a campaign to you, we are not guessing. We ran the control group on our own phone line, we watched the revenue come back to our own bank account, and we can show you the exact steps that worked. That is the operational meaning of “marketing built by contractors, for contractors.”

When a tactic stops working on Rocket, we stop selling it to clients the same month. When a new tactic starts working on Rocket, we add it to the playbook before any generalist agency knows it exists. You are paying for the benefit of that continuous internal testing loop, and you are paying less than you would pay a generalist agency for the opposite.

Want this for your business?

If your vertical is still open in your metro, we can run the same playbook on your account. The only honest way to know is a discovery call.
